If your Black Friday starts on the 27th, you already lost. The 3-2-1 calendar for any store: a WhatsApp list, key dates and an offer that keeps your margin.
Table of Contents
If your Black Friday starts on Friday, November 27... you've already lost.
I'm not saying it to scare you. I'm saying it because on that day customers don't go out looking for discounts. They go out to buy where they already know there's one.
If you run a physical store or an online shop, and last year you put up a "20% off everything" sign and watched people walk past carrying bags from other stores, this article is for you.
Most people think Black Friday is won with the biggest discount, and that if it doesn't work for you it's because that's a game for big chains. It's not your size. It's your calendar.
Quick summary
- On Friday your customer isn't browsing: they're working through a list they made beforehand. Your job is to get on it.
- Warm up that list with the 3-2-1 calendar: plant the seed, announce, reveal, one task per week.
- Sell with an offer, not a discount: a bundle, limited quantity, early access or a free gift with purchase.
- Don't switch off the lights on Friday: Cyber Monday (the 30th) and December are your second wave.
If you'd rather watch it, here are the three moves with the calendar on screen (in Spanish):
1. Friday Is Already Decided
Think of yourself as a shopper. When you want to take advantage of Black Friday, you don't wander around aimlessly. You already have two or three places in mind: the ones you saw on social media, the ones that messaged you beforehand.
Your customer does the same. On that day they don't explore. They work through a list.
How do you get on that list? By asking permission to notify them.
- Online shop: a form or a WhatsApp button that says "leave us your number and we'll tell you first when Black Friday starts."
- Physical store: a sign at the register with a QR code to your WhatsApp. And you tell everyone who buys from you these weeks, face to face: "On the 27th we'll have something good. Want me to let you know?"
Notice you're not selling anything yet. You're reserving a spot in their head. Anyone who gives you their number has already raised a hand: on Friday you don't have to convince them you exist, just remind them the day has arrived.
If you prefer email, in the guide to email marketing campaigns I explain how to build the welcome sequence for that list.
But careful: if you only message that list on Friday, you burn it. What comes next is what turns it into sales.
2. The 3-2-1 Calendar
Three weeks out, you plant the seed. Two weeks out, you announce. One week out, you reveal. One task per week.
This year Black Friday falls on Friday, November 27 and Cyber Monday on Monday, the 30th. If you're reading this in early November, you're right in week 3.
| Week | 2026 dates | Task | What you do |
|---|---|---|---|
| 3 | until November 12 | Plant the seed | Ask what people want to see on sale |
| 2 | November 13 to 19 | Announce | Give the date, not the discount |
| 1 | November 20 to 26 | Reveal | Show previews and give early access |
Week 3: Plant the Seed
Don't talk about discounts yet. Ask: "What would you like to see on sale this month?" In a story poll or at the counter. Your customers are telling you what to put on offer, for free.
Week 2: Announce
Give the date, not the discount: "November 27. Black Friday. Here." On social media, on your Google profile and in your shop window, big enough to read from the street. And every post ends the same way: "message us to find out first."
If you don't know what to post or how often, the social media plan for small businesses gives you a routine of three posts per week.
Week 1: Reveal
Show previews and quantities: "only fifteen units." And here comes the most powerful move: early access. Your list gets the offer Thursday night, before everyone else.
That makes your customer feel like a VIP, and you sell before the competition opens.
It's like inviting people to a party. You don't text on Saturday at nine at night "are you coming?" You let them know ahead of time, remind them, and tell them who else is going.
What If You're Already Running Late?
If you reach this article with week 3 already gone, don't skip steps: compress them. Put up the QR code or the form today, announce the date in the same post where you ask what people want on sale, and save Thursday the 26th's early access for your list, even if it's short.
3. The Discount Is Not the Offer
Now you have people waiting. And here comes the most expensive mistake, the one that doesn't show up in your sales but in your account at the end of the month.
Giving the biggest discount can fill your store and leave you working twice as hard to earn the same. And if you do it every season, you teach your customer never to buy from you at full price.
Don't raise prices the week before just to "lower" them on Friday, either. People notice and you lose their trust. In Colombia, misleading advertising is policed by the Superintendence of Industry and Commerce (SIC); most countries have similar consumer-protection rules.
So what is the offer? The reason to buy today. It can be:
- a bundle,
- a limited quantity,
- early access for your list,
- or a free gift with purchase.
The gift with purchase is my favorite: the customer feels they're getting more and you don't touch the price.
A Gift That Doesn't Cost Much: Digital Gift Cards
What gift can you give without it costing a lot? A digital gift card: Steam, PlayStation, Xbox, Netflix or Spotify. For many people it's worth more than a keychain with your logo, and you send it over WhatsApp, with no shipping or inventory.
You can find them cheaper on Eneba, a digital marketplace for gift cards, games and software licenses that should have its products on sale for Black Friday. Use them as a gift with purchase or as the prize in a giveaway to grow your list in week 2. If you enter through that link and apply the code CreaCosas at checkout, you get an extra 5% off. It's an affiliate link: you pay less and it helps me keep the blog running.
Before buying, check that the card is for the right region for your customer. If it's your first time buying there, how to buy cheap games on Eneba has the step-by-step.
Whoever only cuts prices competes against everyone. Whoever builds an offer competes against no one.
Your Second Wave: Cyber Monday and December
Look at it all together: you get on your customer's list before Friday, warm it up with the 3-2-1, and sell with an offer, not a discount.
And don't switch off the lights on Friday. On Monday the 30th you message your list "the sale ends today." And to every new customer you give a coupon for December. That's your second wave of sales.
If you also buy inventory or equipment on Amazon for your business, in the Prime Big Deal Days guide I explain how to spot inflated deals, which also show up on Black Friday.
On Black Friday, the winner isn't whoever cuts prices the most. It's whoever lets the most people know.
If today were Friday the 27th, how many people would know your business has something for them?

Frequently asked questions
When is Black Friday 2026?
Black Friday 2026 falls on Friday, November 27, and Cyber Monday on Monday, November 30.
How far ahead should a small business prepare for Black Friday?
About three weeks. With the 3-2-1 calendar, in week 3 you plant the seed (ask what people want on sale), in week 2 you announce the date, and in week 1 you reveal the offer and give your list early access.

A reason to buy today that doesn't depend on price: a bundle, limited quantities, early access for your list, or a free gift with purchase, such as a digital gift card.
Can I raise prices before Black Friday and then lower them?
No. Customers notice and you lose their trust. In Colombia, misleading advertising is policed by the Superintendence of Industry and Commerce (SIC); most countries have similar consumer-protection rules.
