How to build a B2B SaaS affiliate program: which commission to pay, who to recruit, 5 anti-fraud rules and a 30-day plan to get your first partners live.

Table of Contents

With ads getting more expensive and cold emails getting fewer replies, winning B2B customers costs more than ever. A well-built affiliate program has an advantage few channels offer: you only pay when confirmed revenue comes in.

B2B affiliates are not like the coupon affiliates of e-commerce. The partners who work are technical content creators, consultants who implement software, agencies and niche newsletter authors. And if you launch the program without controls, what comes in is self-referrals and people bidding on your brand in Google.

This guide explains which commission model to choose, whom to recruit, how to stop fraud and how to launch in 30 days.

Commission models for B2B SaaS

Model Typical structure Ideal case Pros Watch out
Recurring RevShare 20–30% of what the customer pays, for 12 months or lifetime Self-serve SaaS with a low or mid-level monthly ticket Aligns the partner with retention Self-referrals; requires a retention period
One-time payment (CPA) A percentage of the first payment or a fixed amount Mid-market or enterprise sales with a high ticket Attractive to consultants Refunds: hold the commission during the refund window
Payment per qualified lead An amount per demo or per opportunity accepted by sales Complex software with a long sales cycle Rewards the introduction when the partner doesn't close Never pay for cold sign-ups; only after sales validation
Fixed + RevShare A monthly fee plus a smaller commission Very influential creators in your niche Secures their presence in your content Requires a contract with deliverables and a careful review of their audience

If your product sells itself with a free trial, start with RevShare. If a sales team sells it, combine payment per qualified lead with a closing bonus.

Why it works: the CAC math

A healthy SaaS looks at two numbers: the customer lifetime value (LTV) should be at least three times the cost of acquiring the customer (CAC), and that cost should be recovered in under 12 months. With ads, you pay for clicks even when nobody buys. With affiliates, the cost only appears when there is a sale, and with RevShare, only for as long as the customer keeps paying.

To compare channels with your own numbers, use the profit margin calculator and reflect the partner channel in your Business Model Canvas.

Whom to recruit: the ideal partner profile

The most common mistake is listing the program in a directory and waiting. That attracts coupon sites that add nothing. Look for partners with these six traits:

  1. Aligned audience. Their readers or customers resemble your ideal customer. An accounting consultant with 2,000 followers in their niche sells more than a general technology creator with 100,000.
  2. Depth of content. Tutorials, comparisons and step-by-step guides, not shallow lists.
  3. Search authority. Sites with good rankings that AI assistants cite. Their links also help you with SEO and GEO.
  4. Monetization experience. If they already work with affiliate links, they understand attribution and you don't have to explain everything.
  5. The right channel. Blogs, YouTube and newsletters attribute well with links; podcasts and LinkedIn work better with discount codes.
  6. Real interaction. Comments and replies, not just followers.

The shortcut: see who already promotes your competitor

With an SEO tool (Ahrefs, Semrush), review your competitors' inbound links and filter for those with affiliate parameters (?ref=, ?via=, ?fpr=). Those sites have already validated the category and already monetize it: they are your first contacts.

5 rules against fraud

Affiliate fraud in B2B is rarely sophisticated, but if you don't stop it, it eats the program's margin.

  1. Commissions only through webhooks. Never generate a commission from a pixel on the thank-you page: anyone with the browser's developer tools can forge that request. Use your payment processor's webhooks or your Merchant of Record. If you haven't chosen one yet, look at the comparison of Stripe, Paddle and Lemon Squeezy.
  2. Retention equal to the refund window. If you offer 30 days for refunds, the commission is released at day 30. If you pay on day 7 and the customer asks for a refund on day 20, you paid for revenue that doesn't exist.
  3. Self-referral blocking. Cross-check the buyer's email with the affiliate's and with their payout accounts, and prohibit it explicitly in the terms.
  4. Ban on bidding on your brand. No affiliate should buy ads with your name or variants ("YourBrand price", "YourBrand reviews"). Otherwise you pay commission on customers who were already looking for you.
  5. A reasonable cookie window. Windows of 90 or 180 days make cookie stuffing easier. A 30-day window balances fair attribution with protecting your margin.

Tools

  • FirstPromoter: built for SaaS that charges with Stripe, Paddle or Chargebee; it creates coupons and supports multi-level commissions.
  • Rewardful: lightweight and focused on Stripe; good for micro-SaaS and independent products.
  • PartnerStack: for large programs, with its own partner network and reseller management.
  • Lemon Squeezy: if you already charge with it, it includes an affiliate program.

Check the current prices of each one: all of them have volume-based plans.

30-day launch plan

  1. Week 1: commission and rules. Define a 20–25% RevShare for 12 months and draft the terms: no self-referrals, no bidding on your brand, no misleading advertising.
  2. Week 2: platform and payments. Connect the tool to your processor's webhooks and set the retention equal to your refund policy.
  3. Week 3: partner kit. High-resolution screenshots, an honest comparison against your 3 main competitors and ready-to-use texts for email, LinkedIn and social media.
  4. Week 4: recruitment. Invite your 50 most active customers and contact 20 creators who already link to your competitor. Support each new partner during their first two weeks: the one who doesn't move in that time rarely takes off afterward.

And while the program grows, take care of the other half of the equation: a customer who cancels after a month doesn't even pay the commission. Review how to reduce churn in B2B SaaS.

Step-by-step guide

  1. Set commission and rules

Capped recurring RevShare, with no self-referrals and no bidding on your brand.

  2. Connect the platform to your payments

Commissions via the processor webhook, with a hold equal to your refund window.

  3. Prepare the partner kit

Screenshots, a comparison against competitors and ready-to-use copy.

  4. Recruit your first partners

Your most active customers and those who already link to your competitors.

  5. Activate within 14 days

Support every new partner: one who doesn't move in 2 weeks rarely takes off.

Frequently asked questions

What commission is usually paid to an affiliate in B2B SaaS?

The most common model is a recurring percentage of what the customer pays, usually between 20% and 30% for the first 12 months or as long as the customer stays active. For large, long-cycle sales, one-time payments or payments per qualified meeting are used.

RevShare or one-time payment?

RevShare aligns the partner with retention: if the customer cancels, the commission stops. A one-time payment attracts consultants who need cash flow, but exposes you to paying for customers who ask for refunds. If you use it, hold the commission at least through the refund window.

How do I prevent affiliate fraud?

Generate commissions only from your payment processor's webhooks (never from a browser pixel), hold payment through the refund window, block self-referrals by cross-checking emails and payout accounts, prohibit bidding on your brand in Google Ads and use a reasonable cookie window.

Which tool should I use to manage affiliates?

For startups that charge with Stripe or Paddle, FirstPromoter and Rewardful are common options. PartnerStack targets larger programs with its own partner network. If you charge with Lemon Squeezy, it already includes an affiliate program.
